Help SOS Arriving / circle time / show and tell

We have been told that our show and tell time is to long (15 minutes). We do this at the start of the day and the children bring a toy with the same phonic sound of the week to show.

How do other settings do this? Do you even do show and tell or do you just go straight to free play?

Another problem is that some children arrive well before our 9 start and then have to sit around until other children arrive and we have finished setting up. I am of the opinion lock the door until 9 but have been told by the other 4 members of staff that this would be unwelcoming, am I right (honest opinions please). What do other settings do?
